Strategy that gets installed.

We do not overlay systems onto chaos. We work inside the business, with your team, and build operational intelligence from the inside out: the controls, the technology and the numbers, connected.

What we do

Four areas of work, one operating system.

Operational architecture

The controls and routines that stop margin leaking as you grow.

  • Operating structure and accountability
  • SOPs that people follow
  • Cost controls and vendor governance
  • Inventory, receiving and shrink discipline
  • KPI definitions and dashboards
Outcome
Stable margins and a clear picture of the operation.
Ways to work together

Embedded, not advisory from a distance.

We keep the number of clients we work with at one time small, so every engagement gets executive-level attention.

New stores and concepts

Pre-opening and launch

From lease to opening day and through the first months: systems, team, controls and the plan that ties them together.

Two to three weeks · fixed fee

Operating Spine Audit

A full diagnostic of the disciplines under the store, delivered as a findings report and a sequenced roadmap.

Ongoing

Advisory and implementation

A structured retainer for leadership teams working through scale, transformation or a technology change.

Industries

Built for operators who speak food, retail and hospitality.

Independent and multi-unit grocers

POS systems, SOPs, shrink control and technology decisions, built into daily operations to grow revenue per square foot.

Where the work usually starts

How an engagement runs

From first walk-through to a business that runs without us.

01

Diagnose

We walk the operation, read the numbers and map the systems. You get a plain account of what is working and what is not.

02

Design

The operating model, technology plan and reporting, sequenced by impact and agreed with you before anything changes.

03

Install

We do the work alongside your team: configure the systems, write the SOPs, train the people and run the first cycles.

04

Hand over

A cadence your team owns. We stay embedded for as long as it is useful, and no longer.

When the answer is software, we build it.

Exklusive Solutions is our technology business. It designs and runs custom platforms for operators, including Exklusive Hubs: ordering, vendors, finance, teams and communications in one place, built around how your business works.

FAQ

Good questions.

What does a fractional COO or CTO do?

The same job as a full-time executive, part time: own the operating model and the technology decisions, lead the work inside your team and report to the founder or CEO. It suits companies that need the role filled now and are not ready for the full-time hire.

Do you work with businesses that haven't opened yet?

Yes. Pre-opening is the best time to install structure, because there is nothing to undo. We take new stores and concepts from planning through opening day and the first months of trading.

What size of company do you work with?

Mostly start-up and growth-stage operators in grocery, premium grocery, hospitality and retail, though we work with businesses of any size when the problem is the right fit.

Will you replace our systems?

Only when that is the right answer. Most of the work is aligning the tools you already have with how the operation runs. Where nothing off the shelf fits, our sister business Exklusive Solutions builds it.

How do engagements start?

With a conversation, and often with the Operating Spine Audit: two to three weeks, a fixed fee, a findings report and a roadmap. Longer engagements are scoped from what the audit finds.
